How to estimate automation ROI before committing

Build a conservative automation estimate using staff time, ongoing costs, and a baseline you can actually measure.

Updated to reflect our current workflow pilot and text demo. Earlier unsupported statistics and results claims have been removed. Examples are illustrative.

Automation ROI starts with the current process, not a promised percentage. Measure how often the task happens, how long it takes, and how much review remains after automation. Treat the result as an estimate to test rather than a guaranteed return.

A worksheet you can use

  1. Count eligible requests in a typical month.
  2. Estimate minutes saved per request after human review and corrections.
  3. Multiply saved hours by your chosen value of staff time.
  4. Subtract monthly software, usage, and support costs.
  5. Compare the remaining monthly value with the one-time project cost.

Illustrative calculation

These are invented planning inputs, not Jugaar client results. Suppose 80 requests each save six minutes after review. That is eight hours per month. At an assumed $30 per hour, the estimated capacity value is $240. Subtract an assumed $60 in recurring costs and the estimate becomes $180 per month.

With a hypothetical $900 setup cost, simple payback would be five months if those assumptions hold. If only three minutes are saved per request, the remaining value falls to $60 per month and payback becomes 15 months. Neither scenario predicts your business's outcome.

Avoid counting the same benefit twice

Staff capacity is not automatically cash savings. Do not count both the full value of saved time and the revenue staff might generate with that same time without explaining the assumptions. Count additional sales only when you can distinguish them from sales that would have happened anyway; use contribution after relevant costs, not gross revenue alone.

Validate before expanding

Include maintenance, error correction, downtime, and time spent learning the process. Record a baseline and compare actual results after 30 days. Stop or simplify a workflow that creates more review effort than it removes.

Scope one useful workflow

Jugaar's small workflow pilot is $750–$1,500 as a one-time project, with a fixed quote before you commit. We check your existing tools and agree on scope, delivery timing, and any software or usage fees upfront. Custom voice systems and complex integrations are quoted separately. The pilot includes setup, testing, a handover guide, and a results review after 30 days.
